Steel Mills Are Running Hot Again. Your Price Lock Won't Last.
U.S. steel mills are hitting 85% capacity utilization for the first time since 2018. If you locked in pricing, congratulations. If you didn't, your next purchase order is about to get a reality check.
The mills are running hot. Not the old hot, the pre-pandemic hot when demand was steady and pricing was predictable. This is different. This is the kind of hot where capacity constraints start bleeding into your supply chain faster than a faulty coolant seal. American steel mills are running at 85% utilization right now, and that number tells you everything you need to know about what's coming to your shop floor.
Here's the situation on the ground. The big integrated mills have cranked capacity back up to levels not seen since 2018. That sounds like good news for domestic steel. And in some ways it is. But it also means the easy days of negotiated pricing are over. Mill capacity is tightening. Lead times are stretching. And if you haven't locked in a purchase contract in the last three months, you're shopping in a seller's market whether you know it yet or not.
The numbers back this up. Coil pricing for hot-rolled steel has climbed roughly 12% since January, which doesn't sound catastrophic until you remember that steel is input one in your cost structure. A fabrication shop running heavy on structural work or a job shop doing frame welding just watched their material cost baseline shift. If you're buying in spot market quantities, that hit lands harder. If you're building quotes on 60-day pricing, you're bleeding margin on jobs you booked two months ago.
The real squeeze is in specialty grades and heavier sections. Hot-rolled coil is tight. But plate? Plate demand is outpacing supply right now, and mills aren't expanding plate capacity as aggressively as coil. Foundries and heavy fabricators that run on thick plate are catching the worst of it. Lead times have crept from 8-10 weeks to 12-14 weeks on some grades. That's not just a pricing problem. That's a scheduling problem. You can't run your shop floor on a 14-week lead time if your customers expect 8-week turnaround.
Why is this happening? Start with reconstruction. Storm season last year hit parts of the Midwest and South harder than expected. Infrastructure spending is real, not theoretical. You see it on job boards, you see it in inquiry volume, and the mills see it in order books. Add in automotive demand rebounding stronger than most people expected, and suddenly mills that had excess capacity six months ago are humming. Export demand is creeping back too. China's domestic steel is slowing, which means buyers in southeast Asia are looking at U.S. mills again.
The Chinese pricing situation is actually important for you to understand. Chinese mills are cutting prices to move tonnage because domestic demand is soft. That's good news for buyers shopping globally. It's bad news for U.S. mills that want to hold price. The pricing pressure from offshore imports is keeping domestic mills from pushing as hard as they could, which is the only reason your costs haven't gone completely vertical. The moment that offshore supply tightens, or the moment Chinese domestic demand picks up again, you're going to feel a step change in your cost structure.
What should you do? The honest answer depends on your contract situation and your cash position. If you have the ability to forward-contract material, you should be doing it now. Not panic buying. Not speculative hoarding. But locking in steel for the next four to six months of production at current pricing is defensible because pricing is moving north, and you can forecast that with reasonable confidence. The mills aren't going to drop capacity utilization from 85% to 70%. That's not how iron works. Mills run hot until demand craters or supply catches up. Neither is happening soon.
If you're in a business where you bid jobs three months out and buy material at execution, you're in trouble. Your margin is being compressed in real time. You need to either renegotiate customer contracts to lock pricing later in the cycle, or you need to accept lower margin on new bookings. Neither option is fun. This is why the shops that make money are the ones that negotiate hard on material provisions in their customer contracts. You should be building language that lets you adjust price if your mill costs move more than 5% month-over-month. If you're not doing that, you're volunteering to eat the margin hit.
The specialty angle matters too. If you work with alloy steel, tool steel, or high-strength grades, your situation is different from the guy running mild steel structural. Alloy demand is tight because a lot of alloy capacity shut down during the soft years and hasn't come back. You're competing for tonnage against aerospace, heavy equipment, and fastener shops. Pricing on alloy is not following the same curve as commodity hot roll. It's climbing faster.
Here's the gut check: What's your lead time visibility right now? If you can't forecast your material needs eight weeks out with confidence, you're behind. If you don't have a conversation scheduled with your mill rep about locked-in contracts for Q3 and Q4, schedule it this week. Pricing doesn't stay soft when mills are running at 85% utilization. It gets tight, then it gets painful.
